5. Escalate conflict up, not to them: If their manager is creating conflict, that's your conversation to have, not theirs.

Bottom Line: Authority is granted. Influence is earned. The strongest project leaders would work just as well without a formal title—because they've built trust, clarity, and credibility first.

Insight: Coming across as harsh is usually a communication problem, not a standards problem. Strong expectations paired with genuine support feel like leadership. Strong expectations without support feel harsh.

Application: You can push hard if people trust that you: (1) have a good reason for the push, (2) understand what it costs them, (3) believe they can do it, (4) will help them get there, and (5) will acknowledge their effort. Teams resent being pushed arbitrarily. They rise to the push that's grounded in purpose, support, and belief.

Actions to Consider:

1. Be transparent about why: "I'm asking for speed here because [business reason/customer impact/dependency]." Don't just demand. Explain. Transparency converts demands into a shared mission.
2. Ask, don't demand: "I need this faster. What do you need from me to make that possible?" You're creating a partnership, not issuing orders.
3. Remove obstacles: If you're pushing for speed, make their path easier. Clear blockers, reduce interruptions, simplify decisions. You can't push people harder and then leave all the friction in place.
4. Acknowledge the cost: "I know this pace is hard. I see it. Here's how we'll recover after we're done." People will sustain high intensity if they know it's temporary and you see their effort.
5. Recognize publicly: When the push pays off, acknowledge it loudly. "This team pushed hard and delivered. That mattered. Thank you." Recognition is how you build capital for the next push.

Bottom Line: Harsh comes from demand without explanation, support, or acknowledgment. Push hard—clarity and high standards are good leadership. But make the why clear, remove obstacles, and recognize the effort. That's how you push without being harsh.

The stronger move is to facilitate a decision: call the stakeholders together (or escalate to their common leader) and clarify what's actually being decided. Conflict usually disappears once the real choice is visible.

Actions to Consider:

1. Don't mediate: Don't try to split the difference or find a compromise that makes both happy. Go upstream.
2. Name the disagreement to each: Separately, ask: "I see you and [other stakeholder] have different views on X. Help me understand what winning looks like for you." Listen for the real concern.
3. Bring them together: "You both care about [shared goal]. Here's where I see you disagree: [stakeholder 1 thinks X], [stakeholder 2 thinks Y]. Let's decide as a group what we're prioritizing." Make it transparent.
4. Escalate if needed: If stakeholders are peers and you can't resolve it, it goes to their common leader. That's a leadership conversation, not a project conversation.
5. Stay neutral: Don't pick sides. Your role is to clarify, not to win. The strongest position is: "I'll do whichever you decide, and I'll commit to making it work."

Bottom Line: Conflict resolution is about surfacing the real disagreement and making the choice visible. You're not stuck in the middle—you're the person who can help them see what they're actually fighting about.
